Client: Shopify fashion retailer. Checkout extensibility broke old scripts, so purchases stopped reporting correctly. This case study walks through what was broken, how we fixed it, and what changed in the numbers.
The challenge
The client was spending a healthy budget on paid ads, but the numbers in the ad platforms did not match what the business saw in its own sales data. Campaign decisions were being made on incomplete conversion data, so budget kept flowing to the wrong places.
Before touching anything, we needed a clear picture of what was being tracked, what was missing, and where the data was getting lost between the website and the ad platforms.

What we found
Tag and pixel issues
- Conversion tags firing on page views instead of real completions
- Duplicate events sent from both the browser and a plugin
- Missing value and currency parameters on purchase events
- Old tags from past agencies still live in the container
Data gaps
Ad blockers, browser privacy limits and short cookie lifetimes meant a large share of conversions never reached the ad platforms at all. The platforms were optimising toward a much smaller and less accurate picture of performance.
The solution
We rebuilt the measurement setup from a written tracking plan, so every event had a clear purpose, a clear trigger and a clear destination.

Implementation steps
- Audited every existing tag, trigger and variable
- Agreed a tracking plan with the client and their media buyers
- Rebuilt the container and moved key events server-side
- Added deduplication and first-party customer data
- Tested every event end to end before launch
The results
- 99% orders matched in GA4
- 24% higher reported ROAS
- Reporting that finally matched the business sales data
- A documented setup the team can maintain on its own
We finally trust the numbers in our ad accounts. Budget decisions that used to take a week of debate now take minutes.

Key takeaway
Better tracking does not need a bigger budget. When the ad platforms receive complete and accurate conversion data, they optimise better, and the same spend brings more results.
